Optimizing Expenditure
The client, a payment processing company, had an imperative need to reduce operating expenses, which required the analysis of the budgets of each area, to justify and approve each expenditure for 2021, as well as identifying concrete opportunities for improvement.
Deloitte's approach to the project was the Zero-based budgeting methodology, in order to drive value by reviewing the company’s cost structure, projects, objectives and approach budgeting in a holistic way. We analyzed the budget of each Institution’s business area, identifying concrete opportunities for improvement and their respective optimization potential.
After only 12 weeks, the following results were achieved: identification of a relevant savings potential for the next 3 years; identification of a range of concrete operational cost optimization initiatives regarding business and IT related expenses; and a list of specific KPIs to follow-up the developed model.

Reshaping the Cost Model
The client, a payment processing company, had a low acceptance of the existing Cost Model and the need to change its IT infrastructure.
SMART Decision was the solution chosen to create a Cost Model, incorporating well-defined cost objects and allocation principles, and to produce clear and simple outputs.
After only 4 months, the following results were achieved: implementation of the new Cost Model with allocation methodologies and associated reports, tailor made to the needs of the Institution; definition of the Cost Model Governance, and creation of the Cost Model Reports, adjusted to the information needs of the different business areas.
The project successfully achieved its goal of developing a new Cost Model, allowing the Institution to understand in a transparent, granular and integrated way the costs associated with their products and services as well as to use this information to support the Institution’s decision-making processes.
